How does ScaleGrowth build custom AI agents from discovery to deployment?

Every custom agent build follows a six-phase process: Discovery, Architecture, Build, Test, Deploy, and Optimize. Each phase has defined outputs and review gates so you always know where the project stands.

Discovery (Week 1-2)

We interview your team to understand the workflow the agent will automate. Not the idealized version in your SOP. The actual version, with all its workarounds, exceptions, and unwritten rules. We document every step, every decision point, every integration touchpoint, and every edge case your team has seen in the past 6 months. The discovery document becomes the specification that the agent is built against. Shortcutting this phase is the #1 reason AI agent projects fail.

Architecture (Week 2-3)

We design the agent system: how many agents, what role each plays, which framework to use, how agents communicate, where human checkpoints sit, and what data storage is needed. This is where we make the framework decision. LangChain if the agent needs to chain 8+ tool calls in complex sequences. CrewAI if the job requires agents with different specialties working together on a shared goal. Claude Agent SDK if the reasoning quality needs to be exceptional (compliance decisions, nuanced content evaluation). Sometimes we combine frameworks. Build (Week 3-6)

We build the agent system in iterative sprints, typically 1-week cycles with a demo at the end of each sprint. Week 3 usually delivers a single agent handling the core workflow. Weeks 4-5 add additional agents, integrations, and conditional logic. Week 6 focuses on error handling, edge cases, and guardrails. Throughout the build, we run the agent against real historical data from your business so we can validate its decisions against what your team actually did.

Test (Week 6-7)

We test the agent against 50-100 real scenarios from your business. Not synthetic test cases. Actual leads, actual content requests, actual data anomalies that your team encountered in the past quarter. We measure decision accuracy (does the agent make the same call a human expert would?), processing time, error handling (what happens when APIs fail?), and edge case behavior. The acceptance criteria: 80%+ decision accuracy on real scenarios before deployment. If we’re below that, we go back to build.

Deploy (Week 7-8)

We deploy to your production environment with monitoring enabled from day one. The first 2 weeks run in “shadow mode” for most clients: the agent processes real data and generates recommendations, but a human reviews every output before it takes effect. This builds confidence without risk. Most clients move to partial autonomy (agent handles routine decisions independently, escalates edge cases) by week 3-4 of production.

Optimize (Ongoing)

Deployment is not the end. Every month, we review agent performance: decisions made, accuracy rates, edge cases encountered, and areas where human overrides suggest the agent’s reasoning needs refinement. We update prompts, adjust decision criteria, add new conditional branches, and expand the agent’s capabilities based on what the data shows. An agent at month 6 is measurably better than the same agent at month 1. That improvement requires active management.

About 60% of the agents we build use LangChain or CrewAI. Another 25% use Claude Agent SDK. The remaining 15% are custom builds for clients with requirements that don’t map cleanly to any framework. We don’t have loyalty to any framework. We have loyalty to choosing the right tool for the job.

Worth noting: framework choice doesn’t determine quality. A poorly designed agent on the “best” framework will underperform a well-designed agent on a simpler one. The architecture, prompt engineering, guardrails, and testing rigor matter more than whether you’re using LangChain 0.3 or CrewAI 2.0.

The biggest variable is the discovery phase: how well-documented are your current processes, and how many edge cases exist? Well-documented processes with clear decision criteria build faster. Processes with a lot of tribal knowledge and undocumented exceptions take longer to map before we can build.

Do we own the agent code after the project is complete?

Yes. You own the code, the architecture documents, the test suites, and all agent configurations. If you decide to bring management in-house after the initial engagement, you have everything you need. We do recommend ongoing optimization (agents that don’t get tuned degrade in performance), but ownership is yours from day one. We’re not a platform that locks you in. We’re a build team.

What if the AI models underlying the agent change or improve?

LLM models get updated regularly. GPT-4o, Claude 3.5, Gemini 2.0 all improve over time. When a significant model update drops, we evaluate its impact on your agent’s performance. Sometimes the update improves accuracy for free. Sometimes it changes behavior in ways that require prompt adjustments.
